Day 1
Workshop, half day (on-site or remote)
3–5 roles from your team — the people responsible for the app (management, product, or marketing — whoever calls the shots on your side), optionally an engineering lead, and if you work with an agency, the person who communicates with them. The agency itself doesn't need to be there — internal workshops get more honest answers. I listen, I ask, I observe.
Day 2 – 4
Code review, interviews, analysis (remote)
Code review of the areas flagged as critical in the workshop. In parallel: 30–60-minute conversations with the people I need — development, QA, product. Tech, product, and organization can't be captured through code review alone. The written analysis takes shape in parallel.
Day 5
Debrief, half day (remote)
We go through the analysis together. Questions, objections, re-prioritization. At the end: agreed next steps — either implementable internally or as the basis for a retainer.
